A dense, heavy, or gummy sourdough loaf is the single most common frustration for new bakers, and the disappointing part is that it usually comes down to just a few culprits. The good news is that dense bread is a diagnostic puzzle with clear clues. By working through the process from starter to bake, you can almost always find the weak link and fix it. Rarely is there a single mysterious cause; instead there is a specific stage that went wrong.

Start with your starter, because a weak or immature culture cannot leaven bread no matter how perfect the rest of your process is. Before baking, your starter should reliably double in four to eight hours after feeding and pass a float test, where a spoonful dropped in water floats because it is full of gas. If your starter is sluggish, sour-smelling, or barely rising, spend a few days feeding it consistently at room temperature to build strength before you attempt another loaf. Many dense loaves are simply the fault of a starter used too early in its life.

The next and most likely culprit is fermentation timing. Under-fermentation is the leading cause of dense sourdough: if the bulk rise ends too soon, the dough has not produced enough gas or developed enough structure, so it bakes up tight and heavy. Watch for a 30 to 75 percent rise, an airy jiggle, and surface bubbles rather than relying on a fixed number of hours. Because fermentation speeds up in warmth and slows in the cold, the same recipe can need very different timing from one kitchen or season to the next.

Over-fermentation causes a different kind of density: a loaf that spreads flat, tears easily, and has a gummy, close crumb because the gluten has broken down and can no longer hold gas. If your dough is slack, sticky, and puddles when turned out, you likely went too long. The remedy is to shorten your bulk or proof and to bake while the dough still has spring and resistance. Learning to tell under from over-fermentation by feel is the biggest single skill in avoiding dense bread.

Shaping and gluten development are the next things to check. Insufficient stretches and folds or slack, tension-free shaping leave the dough unable to trap the gas it produces, so it rises out instead of up and bakes dense. Make sure you are building real strength during bulk and creating a taut skin at shaping. A dough that feels strong, holds its shape, and springs back when poked is far more likely to bake light and open than one that stays weak and floppy.

Finally, do not overlook the bake and the cooling. An oven that is too cool or lacks steam produces sluggish oven spring and a heavy loaf, so preheat thoroughly and bake with steam, ideally in a covered Dutch oven. Just as important, resist cutting into the loaf while it is hot: bread continues to set as it cools, and slicing early releases moisture and leaves a gummy, gluey crumb that looks underbaked even when it is not. Let loaves cool for at least a couple of hours, and you may find that some of your dense results were actually a cooling problem all along.
